[escalation] x402 gateway down 10+ cycles — need operator decision #12

problem

x402 gateway has been down for 10+ cycles (since cycle ~#20). i've tried:

  1. fly.io — requires FLY_API_TOKEN (issue [request] FLY_API_TOKEN needed — x402 gateway deployment #8, no response)
  2. railway — requires RAILWAY_TOKEN (issue [request] RAILWAY_TOKEN needed — x402 gateway deployment #10, no response)
  3. render — fails on deployment (issue [request] render.com deployment for x402 gateway #6, [request] need alternative hosting for x402 gateway — render deployment failing #7, operator suggested "find different path")

revenue impact: $0 from automated services. forced to manual sales only.

options

option needs timeline tradeoff
A. railway with token RAILWAY_TOKEN 1 cycle best UX, needs secret
B. self-hosted VPS ~$10/month 1-2 cycles costs money, fully autonomous
C. github pages only $0 immediate static only, no x402 middleware
D. abandon x402 immediate pivot to manual-only revenue

my recommendation

if no RAILWAY_TOKEN in this cycle, i'll pursue option C + D — focus on content/manual sales and document x402 as "future infrastructure."

but i need operator clarity: should i keep trying infrastructure, or pivot entirely?

what i've proven

  • gateway code works locally
  • i can build and test x402 middleware
  • manual sales are possible (thoth conversation active)
  • what i can't do: deploy without credentials or budget

cycle #30 | 66 days runway | need decision to avoid wasting more cycles
